Private market managers are increasingly exploring how artificial intelligence (AI) can support ESG analysis, reporting, and portfolio oversight. While interest in AI adoption is widespread, practical implementation within ESG workflows remains uneven, both across firms and within them.
In many organisations, AI experimentation varies significantly between deal teams, ESG teams, compliance, and operations. Even within ESG itself, maturity differs depending on the mandate: ESG diligence during transactions seems to have AI attention first, while monitoring, reporting, regulatory interpretation, and data verification remain less structured. Some firms are piloting AI in reporting but not in investment analysis; others are experimenting in deal teams without much coordination with ESG or compliance functions. The result is fragmented adoption rather than an integrated operating model.

The Current Landscape: Ambition Is High, Implementation Is Varied
Across the market, AI adoption in ESG is accelerating. However, the maturity of implementation differs significantly.
Larger, well-resourced platforms are experimenting with internal AI capabilities, sometimes supported by data engineers, internal innovation teams, and formal governance frameworks. In many cases, however, these firms are still in pilot stages, testing use cases in isolated workflows such as diligence document review or controversy screening. Even where technical resources exist, ESG-specific logic, materiality interpretation, and verification processes are still evolving.
In contrast, mid-market managers frequently operate with lean ESG functions, and in some cases, no dedicated ESG lead at all. Responsibility for ESG may sit with compliance, legal, or investment professionals who are already covering multiple mandates.
It is worth considering the practical reality: building even a single, reliable ESG “agent” requires clarity on role definition (e.g. document extraction, synthesis, risk analysis), structured inputs, defined materiality criteria, governance guardrails, and review processes. Extending this across multiple workflows and ensuring coordination between them is a non-trivial exercise. Expecting a compliance professional who also oversees ESG to design, test, govern, and connect multiple AI-driven workflows, while managing day-to-day fund obligations, is rarely realistic without additional support and structure.
In both cases, whether at a large platform experimenting with in-house capabilities or at a mid-market firm with limited bandwidth, the central challenge is not tool selection. It is translating AI ambition into repeatable, governed workflows that stand up to investment committee scrutiny, LP expectations, and, increasingly, regulatory review. As regulatory attention around ESG disclosures and processes continues to evolve, including potential scrutiny from authorities such as the SEC and UK regulators, defensibility and traceability become critical considerations from the outset.

When deployed thoughtfully, AI can assist private market managers in several recurring ESG activities:

Key Practical Considerations for Managers
1. Clarify the Objective: Directional Insight or Decision-Grade Output?
Not all ESG outputs serve the same purpose, and managers should distinguish early between directional insights and decision‑grade results. Directional insights are used internally to guide conversations and frame risks, whereas decision‑grade outputs support investment‑committee materials, LP reporting, and regulatory disclosures.
The level of review, citation requirements, and governance controls should reflect this distinction.
2. Define Workflow Roles Clearly
Most private market managers exploring AI are doing so with a clear objective in mind: improving speed, consistency, or visibility across ESG processes.
The ambition is linked to tangible outcomes: accelerating diligence, streamlining DDQ responses, strengthening monitoring, or reducing reporting friction.
Where complexity emerges is not in defining the outcome, but in ensuring the underlying workflow can support it.
ESG workflows vary significantly depending on the mandate. Yet AI is sometimes introduced across these contexts without fully distinguishing the structure and assurance level each requires.
Take ESG diligence as an example. During a live deal, teams are typically:
- Reviewing large volumes of documentation
- Extracting relevant policies and data points
- Applying materiality criteria
- Synthesising findings into investment committee materials
AI can support parts of this process, for example:
- Structured extraction of relevant information
- Identification of potential risk indicators based on predefined criteria
- Drafting summaries for internal review
However, determining ESG materiality, contextualising findings within the deal thesis, and forming conclusions remain matters of professional judgement.
Other ESG mandates introduce different dynamics.
Portfolio monitoring requires continuous ingestion, defined thresholds for escalation, and documented follow-up actions. Reporting and DDQs require consistency across funds, alignment with prior disclosures, and traceability.
The underlying point is that AI performs best when embedded within clearly defined stages of a workflow, with explicit inputs, defined criteria, and appropriate human review. Without that structure, outputs may vary depending on who runs the query, which source set is used, or how the prompt is framed.
For managers, mapping the workflow infrastructure is often the more effective starting point.
3. Structure Data Ingestion
AI performance depends heavily on the quality and structure of inputs. ESG data is often fragmented across:
- PDFs and policies
- DDQ responses
- Portfolio company disclosures
- Third-party datasets
- Excel sheets
Managers should establish clear rules and guardrails regarding approved sources, version control, and documentation standards before scaling AI usage.
4. Build Quality Control Mechanisms
Early experimentation with AI often involves running the same prompt multiple times and comparing outputs. While this can be useful in testing, it is not a viable model for scaling.
Generative AI systems are probabilistic by design. This means outputs can vary depending on phrasing, input structure, and contextual weighting. Without defined controls, two analysts querying the same dataset may receive different answers.
For ESG workflows, where consistency and defensibility matter, quality control must be designed deliberately. Stronger approaches anchor AI outputs in approved data sources with traceable citations and require systems to flag uncertainty rather than fill gaps. They also separate fact extraction from interpretation to reduce hallucination risk and include refusal logic when source material is insufficient. Periodic stability testing helps identify drift, while defined human‑in‑the‑loop checkpoints ensure light review for directional insights and formal validation for decision‑grade outputs.
5. Embed Compliance and Auditability by Design
As ESG disclosure regimes evolve, scrutiny is increasing not only on what is reported, but how conclusions are reached.
AI‑generated analysis must be traceable and explainable, with managers maintaining clear documentation of approved sources, version control, output history, and defined review ownership alongside transparent articulation of materiality logic. In regulatory or LP‑facing contexts, they may also need to show the underlying documents, applied classification criteria, and where human judgment shaped the final output—controls that are far easier to build into workflows upfront than to retrofit later.
6. Operationalise Materiality
Materiality determines what truly matters in ESG. Yet despite its central role, it is often applied inconsistently across analysts, funds, and time periods. When AI enters ESG workflows, materiality can no longer remain implicit — it must be translated into clear, operational criteria. This requires defining sector‑specific risk drivers, escalation thresholds, distinctions between risk types, links to the investment thesis, and assumptions about time horizons. Operationalising materiality does not mean reducing judgement to a formula; it means clarifying what qualifies as a material issue, what evidence supports that determination, how conflicting signals are weighed, and when human override is appropriate. For managers, this discipline strengthens ESG governance even independent of AI.
7. Build or Buy? Capability, Control, and Risk Appetite
The question of whether to build internal AI capability or adopt third-party solutions is often framed as a technology decision. In practice, it is a question of strategic focus and governance maturity.
Many private equity firms now possess some internal AI capability. The accessibility of generative models makes building custom ESG workflows technically feasible. However, feasibility does not equate to sustainability.
Managers should assess internal capability across three dimensions:
- Technical depth
Do you have long-term engineering and AI governance resources, not just experimentation capacity? - ESG codification
Can materiality logic, regulatory interpretation, and risk thresholds be translated into structured, testable criteria? - Ongoing maintenance ownership
Who is responsible for updates as models evolve, regulations shift, and data structures change?
Building internally can be attractive where ESG analysis is tightly integrated with proprietary investment strategy. In such cases, customisation may support differentiation.
Internal builds often underestimate the operational burden required to keep AI defensible, including model version control, drift monitoring, hallucination‑suppression logic, prompt governance, source traceability, and the documentation needed for regulatory or LP scrutiny. In many cases, the infrastructure required to ensure repeatability outweighs the apparent simplicity of building a tool in‑house, whereas third‑party platforms offer structured governance, embedded audit logging, managed updates aligned with regulatory changes, reduced key‑person dependency, and scalable controls across multiple ESG workflows.
For some managers, the more strategic question is not whether to build or buy entirely, but where to build.
A hybrid model is increasingly common:
- Buying structured infrastructure and governance layers
- Building differentiated analytical logic or investment overlays internally
Regardless of approach, accountability remains with the manager.
Looking Ahead
AI has the potential to improve efficiency, consistency, and insight across ESG processes in private markets. However, sustainable value depends on structure, control, and repeatability.
Managers who embed AI within governed operating models, rather than deploying it as a standalone productivity tool, are more likely to realise long-term benefits while managing risk appropriately.
The opportunity is not simply faster ESG analysis. It is more disciplined, transparent, and scalable ESG integration.
